Why are my pancakes flat, dense or rubbery? A troubleshooting guide
The short answer: Most pancake problems come from one of three sources — overmixing the batter (which builds gluten and makes pancakes rubbery or tough), batter that is the wrong consistency, or incorrect pan heat. Flat American-style pancakes usually point to old baking powder or thin batter. Dense pancakes usually point to too much flour. Rubbery pancakes almost always mean overmixing. Each failure has a specific cause and a specific fix.
Pancakes are a deceptively short recipe. Six ingredients, ten minutes of prep, a hot pan — and yet the failure rate among people who do not make them regularly is high. The reason is that pancake batter has almost no margin for error: unlike a slow-cooked dish where mistakes have time to correct themselves, every problem you introduce in the mixing bowl is faithfully reproduced in the pan.

Problem 1: Flat pancakes (American-style stacks only)
A note first: British thin pancakes and French crêpes are supposed to be flat. Flat is the correct result for those styles — no leavening, plenty of spread. This section applies only to American-style thick stacks, which depend on baking powder for their rise.
Cause: old or insufficient baking powder
Baking powder loses potency over time, particularly if the container has been opened and exposed to moisture. The standard ratio for thick pancakes is 2 teaspoons of baking powder per 150g of flour (roughly 1¼ cups). Test your baking powder by adding a teaspoon to hot water — it should bubble vigorously. Cause: regular milk used in place of buttermilk
Buttermilk is acidic and reacts with baking soda (if your recipe includes it alongside baking powder) to create extra lift. Substituting regular milk without adjusting the leavening will produce a flatter, less tender result. The quick fix: add 1 tablespoon of lemon juice or white wine vinegar to 240ml (1 cup) of whole milk, stir, and leave for five minutes to curdle slightly. Cause: batter too thin
If the batter runs like water, it spreads across the pan before the outside has a chance to set, and the pancake flattens. American-stack batter should fall in thick, slow ribbons off a spoon — not pour freely. If it pours freely, add flour one tablespoon at a time, stirring gently after each addition.
Problem 2: Dense and heavy pancakes
A pancake that sits like a brick on the plate — heavy, bread-like, not tender — is one of the most common complaints for new bakers.
Cause: too much flour
This is the most frequent culprit, and it is almost always a measuring problem. Scooping flour directly from the bag with a measuring cup compresses it, adding 20–30% more than the recipe intends. The correct method: spoon flour loosely into the cup and level off with a straight edge without pressing down. Better still, use kitchen scales — 125g of flour is 125g regardless of how it got into the bowl. Cause: overmixing

Problem 3: Rubbery and chewy pancakes
This is the most important single thing to understand about pancake batter: overmixing is almost always the cause of rubbery pancakes.
When flour is combined with liquid and agitated, the proteins in the flour (glutenin and gliadin) bond together into gluten — a stretchy, elastic network. Gluten is what you want in bread, where it traps gas and creates chew. In pancakes, muffins, and scones, it produces a tough, rubbery result.
The fix is structural: mix your dry ingredients in one bowl, your wet ingredients in another, then combine them with a spatula or whisk in the fewest strokes possible — aim for fifteen, stop if you can get away with ten. The batter should still have visible lumps when you stop. A perfectly smooth, glossy batter is a sign of overmixing; the next batch will be better.

Problem 4: Raw in the middle but browned outside
The pan is too hot. The surface sets and colours before heat can penetrate to the centre, and you lift a disc of undercooked batter wearing a dark crust.
For American-style thick pancakes, the correct heat is medium-low. A properly heated pan — drop in a small piece of butter; it should foam actively within five seconds without browning immediately — will take 2–3 minutes on the first side. You are waiting for the edges to look matte and set, and for bubbles to have broken across the entire surface. If your pancake is golden within 60 seconds, the heat is too high. Reduce it, wipe the pan, and let the temperature drop for a minute before trying again.
- Make the pancakes smaller. A thick pancake with a wide diameter takes much longer to cook through. Aim for about 60ml (¼ cup) of batter per pancake, producing a roughly 10cm (4-inch) disc that cooks more reliably.
- Cover the pan. A lid traps steam and heats the top surface from above, helping the centre cook through without burning the bottom. Unnecessary for thin pancakes, but useful for thick ones.
Problem 5: Pale and anaemic-looking
Properly cooked pancakes should be golden brown with slightly darker spots where the batter bubbled. Pale, grey-white pancakes mean the pan was not hot enough when the batter went in.
The butter test: add a small knob of butter to the pan. It should foam actively within about five seconds of contact. Slow, quiet melting means the pan needs more time. Immediate browning means it is too hot. Golden foam is the correct state.

Problem 6: Pancakes sticking to the pan
Sticking usually involves at least two of the following three problems operating together.
- Not enough fat in the pan. For thin British pancakes, add a very small amount of butter or neutral oil between each pancake — enough to coat the surface without pooling. Wipe excess fat out with kitchen paper before pouring the batter if there is too much.
- Pan not hot enough. Paradoxically, a pan that is not hot enough sticks more than a properly hot one. Correct heat causes the Maillard reaction that forms a crust on the bottom of the pancake, which physically lifts it away from the pan surface. Insufficient heat means the batter bonds to the metal before this crust forms.
- Flipping too early. A pancake that is not ready will tear when you try to move it. Wait until the edges look set and matte, and the surface has lost its wet sheen. A ready pancake releases cleanly without resistance. If it resists, give it another 20–30 seconds.
If the non-stick coating is worn or scratched, sticking is inevitable regardless of technique. A dead coating cannot be compensated for with fat or temperature. Replace the pan.
Problem 7: Batter that is too thick or too thin
The target consistency varies significantly by style:
- British thin pancakes: the batter should pour freely, like single cream — it should spread across the pan on its own when tilted. If it does not flow freely, add milk a tablespoon at a time.
- American buttermilk stacks: the batter should fall in thick, slow ribbons from a spoon, not pour. It should hold a small mound for a second before settling. If it runs freely, add flour one tablespoon at a time, stirring minimally.

- Japanese soufflé pancakes: a different category entirely. They use whipped egg whites folded into the batter, and the relevant consistency is the stiffness of the meringue rather than the pourability of the base. The first pancake rule
